Marketing to everyone is expensive and ineffective. An ideal customer profile narrows your focus to the companies most likely to buy, succeed and stay, which makes targeting, messaging and sales more efficient.
ICP vs buyer persona
| Ideal customer profile | Buyer persona | |
|---|---|---|
| Describes | Companies (accounts) | People (roles) |
| Focus | Firmographics, situation, fit | Goals, challenges, behaviours |
| Used for | Targeting, account selection, lead scoring | Messaging, content, sales conversations |
| Example | "US-based B2B SaaS companies with 50 to 300 employees, a small marketing team and HubSpot" | "Marketing director responsible for pipeline, short on time and team capacity" |
You need both: the ICP tells you which companies to focus on; personas tell you how to speak to the people inside them.
Step 1: Analyse your best customers
List your best customers by revenue, profitability, retention, ease of service and advocacy. Look for patterns:
- Industry and sub-sector.
- Company size (employees, revenue).
- Location and markets served.
- Tools and systems they use.
- The situation when they bought (new funding, new leader, failed project, growth target).
- How they found you and how they bought.
Also analyse poor-fit customers and lost deals. Patterns in churn and difficult projects are equally useful.
Step 2: Build your ideal customer profile template
| Category | Description |
|---|---|
| Firmographics | Industry, size, revenue range, geography |
| Technographics | Key platforms used (CRM, CMS, cloud) |
| Situation and triggers | Events that create need (expansion, new regulation, migration, new hire) |
| Pain points | Main problems you solve for them |
| Buying process | Decision-makers, typical cycle length, budget ownership |
| Success indicators | What makes them succeed with you |
| Disqualifiers | Signals of poor fit (too small, wrong model, unrealistic expectations) |
Keep it concise enough that marketing and sales can remember it.
Step 3: Validate with sales and customers
Share the draft with sales and customer success. Interview a few best-fit customers to confirm triggers and priorities. Adjust based on what they say, not just what data suggests.
Step 4: Use the ICP everywhere
- Targeting: ad audiences, account lists and SEO topics.
- Messaging: website copy and campaigns that speak to the ICP's situation.
- Content: topics that address ICP pain points.
- Lead scoring: fit scores based on ICP criteria; see our lead scoring model guide.
- Sales qualification: clear criteria for pursuing or declining opportunities.
- Product and services: prioritise features or offers the ICP values.
ICP scoring
Score accounts against ICP criteria to prioritise effort. A simple model assigns points for matching industry, size, technology and triggers. High-scoring accounts can receive more personalised marketing, such as account-based marketing.
B2B ICP examples
- Agency serving SaaS: "B2B SaaS companies in North America with 20 to 200 employees, product-market fit, a lean marketing team and a goal to grow demo requests."
- IT services firm: "Professional services firms with 20 to 150 staff in one metro area, using Microsoft 365, without an internal IT team."
- Software vendor: "Mid-sized logistics companies managing multiple warehouses, using spreadsheets for inventory planning."
Ideal customer profile and AI search
AI assistants increasingly help buyers shortlist providers by matching their situation to companies that clearly serve it. When your website, case studies and profiles consistently describe your ideal customer, for example "B2B SaaS companies with lean marketing teams", AI tools and search engines can connect your brand to those requests more easily. Write your ICP language into service pages, industry pages and your about page, not only into internal documents.
Updating your ICP
Markets and businesses change. Review the ICP annually, or when you launch new services, enter new markets or notice shifts in who buys and succeeds.
Common ICP mistakes
- Defining the ICP so broadly it excludes no one.
- Basing it on who you wish would buy rather than who succeeds.
- Ignoring disqualifiers.
- Creating it once and never using it.
- Confusing ICP with personas.
